Insourcing vs. Outsourcing Your Lease Admin

Every retail real estate team eventually asks the same question: should we build an internal lease admin function or hand it to a third party?

Most people frame this as a cost question. That’s certainly part of it but its ultimately about control.

Insourcing gives you people who know your portfolio cold. They know that the lease at your San Francisco location has a weird exclusivity clause nobody remembers negotiating. They know which landlord always miscalculates CAM. That institutional knowledge is worth more than any dashboard.

Outsourcing gives you scale and bench depth. When your lease admin analyst quits in the middle of a renewal cycle, a good outsourced partner has someone trained and ready. When you're insourced, that gap sits open for months while you recruit for a role most people don't even know exists. Outsourcing also gives you the ability to cut the line easier than insourcing when your portfolio scales back.

The honest answer is that most large retailers likely need both. A lean internal team that owns strategy, landlord relationships, your legal partnership, and exceptions. An outsourced partner that handles volume: routine abstraction, rent payment processing, standard CAM reconciliation, co-tenancy audits.

The mistake I see constantly is retailers treating this as all-or-nothing. They either build a large internal department that burns out on repetitive work with no where to grow, or they outsource everything and lose control of their data and institutional knowledge of critical exceptions in the portfolio.

Ask yourself what happens the day a landlord tries to slip a rent escalation past you that isn't in the lease or auto-termination rights are tied to local laws and not outright stated in the lease. If the answer is "our outsourced provider will ALWAYS catch that," you're trusting a stranger with your P&L and lease flexibility.

If the answer is "nobody would catch that," you have a bigger problem than insource vs. outsource.
